Why more business owners are moving from subscription platforms to custom builds

When your SaaS platform starts holding you back and per-transaction fees outgrow the cost of owning your store - a full total-cost-of-ownership guide with verified data.

Last updated: April 2026

More and more business owners in Romania reach the same turning point: the store grows, orders pile up, but the subscription platform starts slowing things down instead of supporting them. Percentage fees on every sale, integration limits, no real control over the customer experience - in time, all of these turn into real costs and missed opportunities. A custom open source build is not for everyone, but for businesses past a certain level of maturity the decision comes down to simple arithmetic. This article looks at when and why that move makes sense, with concrete numbers and no hype.

When a subscription platform starts holding you back

SaaS platforms are an excellent choice at launch: low upfront cost, infrastructure ready to go, support included. The problem shows up once the business grows and your requirements outgrow what the standard platform can offer.

According to a Balkan eCommerce Summit 2026 study, the critical threshold usually appears above EUR 250,000 in annual sales. At that level, the structural costs of a subscription platform start to exceed the cost of owning your own solution.

The clearest signs that you have outgrown your current platform:

  • The site slows down or falls over during big campaigns - Black Friday, product launches, influencer pushes
  • You need 15+ apps or plugins just to get basic functionality - each one adds cost and a risk of breaking something else
  • Integrations with specific Romanian ERPs (SAGA, Senior Software, Priority, Nexus) or with a supplier's proprietary system usually need custom development that standardised platforms do not offer out of the box
  • The subscription cost climbs automatically with your sales volume - either through extra tiers per processed order, or by forcing an upgrade to a pricier plan as turnover grows
  • Design and UX cannot be changed beyond the limits of the platform template
  • Advanced B2B features - per-customer pricing driven straight from the ERP, custom approval flows, integration with your own internal systems - normally require custom work beyond what these platforms do natively
  • Shaping the buying experience - your own design, an adapted checkout flow, features specific to your niche - is limited to whatever the standardised platform allows

The real cost over three years - the TCO calculation

The most common argument for SaaS platforms is the low upfront cost. It is a fair argument for a store that is just starting out. Over the long run it becomes misleading, unless you count the full Total Cost of Ownership.

According to a Gartner study quoted by Gaim Solutions (2026), the real TCO of SaaS solutions runs 150-200% above the list price once you add everything in: integrations, extensions, per-transaction fees and customisation.

Here is the concrete comparison for a store turning over EUR 100,000 a year:

Cost component Subscription SaaS platform Custom open source build
Upfront investment EUR 0 - 500 EUR 3,400 excl. VAT
Monthly subscription EUR 50 - 300/month EUR 0
Per-transaction fees (1%) ~EUR 1,000/year EUR 0
Hosting Included (shared infrastructure) ~EUR 200 - 600/year (VPS or dedicated hosting, depending on traffic)
Extra extensions and integrations EUR 50 - 200/month Included in the project
Maintenance (optional) N/A from RON 300/month, optional
Year 1 total ~EUR 4,600 - 8,000 ~EUR 4,000 - 4,600
Cumulative total, year 3 ~EUR 13,000 - 24,000 ~EUR 5,800 - 7,800

The gap grows wider as sales volume climbs. If your store processes EUR 500,000 a month, a 1% fee means EUR 5,000 a month - EUR 60,000 a year. That is enough to cover hosting, optional maintenance and even a partial redesign of the store, for several years running.

A Dataintelo report (2025) found that 22% of small retailers hold back on growth precisely because of hidden SaaS platform fees. And according to Gaim Solutions (2026), 35% of companies have already replaced SaaS with custom software to take back control of their digital business.

Owning the source code - why it actually matters

This is probably the most important structural difference, and the least understood. With a subscription platform you do not own the store - you rent it. If the platform raises your subscription by 50% tomorrow, you have no immediate alternative. If it shuts down or gets acquired, you migrate from scratch.

With a custom open source build, the full source code is yours. You can:

  • Change agency whenever you want - you are not tied to us or to anyone else. The code is yours.
  • Hire an in-house developer to carry the work forward
  • Audit security end to end - you know exactly what runs on your server
  • Move hosting to any provider, at any time
  • Keep control of your customer data - the database sits on your server, not on a third party's

That last point matters a great deal under GDPR. Fines can reach 4% of worldwide annual turnover or EUR 20 million. Knowing exactly where your customer data lives and who can reach it is no longer optional - it is a legal duty.

The integrations we build - shaped for the Romanian market

Business in Romania comes with local specifics that need dedicated integrations. On a custom open source platform, any service with an API can be connected - you are not limited to whatever sits in a platform's marketplace:

  • SmartBill and Oblio - invoicing systems wired straight into the store. Invoices are issued automatically with every order, and SmartBill or Oblio forward them to ANAF, Romania's tax authority, through the RO e-Factura system (mandatory since 2024 for B2B and 2025 for B2C)
  • Romanian ERPs - SAGA, Senior Software, Expert Contab, Priority, Nexus - fully custom integrations, with two-way stock and order sync
  • Fan Courier with FanBox - including waybills for parcel lockers, not just home delivery
  • UniCredit instalment payments - a custom module built by Pronet Design, available at checkout
  • eMAG Marketplace - Romania's largest online marketplace, with full two-way sync of products, orders and stock
  • Abandoned cart with an automatic coupon - first email after an hour, second at 48 hours with a discount generated on the spot

Our working rule is simple: if the service has an API, we build the integration. There is no list of approved integrations and another of impossible ones. You can read the full picture in our guide to eCommerce integrations in Romania.

The tipping point - when the move makes sense

We do not recommend a custom build to everyone. If you are taking your first steps and want to validate an idea on a small budget, a subscription platform is the sensible choice. Moving to custom makes sense when:

  1. Online turnover passes EUR 250,000 a year - at that level, what you save on fees and subscriptions covers the upfront investment quickly
  2. You need more than 10 integrations or automations specific to your business
  3. Your current platform cannot handle 300-500 concurrent users during your big campaigns
  4. You want to launch B2B features - custom pricing, company accounts, orders that go through approval
  5. You need full control over the buying experience - your own design, a checkout flow built around your products

One clear sign that the moment has come: your team spends more time working around the limits of the platform than building the business.

What the move looks like in practice - the Pronet Design experience

Pronet Design is an eCommerce agency based in Sibiu with 160+ projects delivered. Stores we built have won 6 GPeC trophies over the last three years - GPeC being Romania's main eCommerce competition, and that is the most concentrated run by any technical partner in it. We have worked with stores that came across from various standardised platforms, and the process, handled properly, tends to be smoother than people expect.

A typical migration looks like this:

  1. Full technical audit - we go through the current platform and map every integration and feature in use
  2. Design signed off before development - you see exactly how the new store will look before a line of code is written
  3. Data migration - products, categories, customers, order history - everything moves across, nothing is lost
  4. Parallel launch - the new store runs alongside the old one before the final cut-over
  5. Source code handover - you get the code, the server access and the technical documentation

The platforms we work with - OpenCart, PrestaShop, Magento - are open source systems proven by hundreds of thousands of stores worldwide. We do not build from nothing, we build on solid foundations and shape them entirely around your business.

Frequently asked questions

How hard is it to migrate from a SaaS platform to a custom one?

With proper planning, migration takes 4-8 weeks and happens with zero downtime. Data - products, customers, orders - moves across in full. Most importantly, the new store is tested end to end before it replaces the old one.

Do I have to buy maintenance after launch?

No. Pronet Design has stores running since 2018 with no regular technical intervention. Maintenance is optional, from RON 300 a month, for clients who want constant updates or priority support.

What happens if I want to change agency after launch?

You get the full source code, the server access and the documentation. You can work with any other agency or developer, with no restrictions. There is no lock-in.

Do SaaS platforms not already integrate with Romanian couriers and payment processors?

They cover the most common ones - but not all of them. Integrations with specific Romanian ERPs, local invoicing systems, e-Factura at ANAF or instalment payment providers are often unavailable or come with significant extra costs.

At what sales volume does a custom build pay for itself?

As a rule, above EUR 250,000 in annual online turnover the savings on platform fees and subscriptions cover the upfront investment in under 18 months. The higher the volume, the wider the gap.
